old to new rudder conversion

Does the conversion involve just removing the old brass hardware and attaching the bracket to the transom? If so, what's the most economical way of getting the new style rudder/hardware?

It is a little more involved than you describe, but it is not hard to do. Except for letting the filler set up, it should take less than an hour total. You will need to install an inspection port (5" minimum) to install the backup plate (to prevent pull out) and plug (Marine-Tex or thickened epoxy) any holes left over from the "old" hardware. Dan at Wind Line Sails (http://www.windline.net/index.html) has a "How-To" article on installing the the system. Unfortunately there is not an economical way of getting the rudder and hardware (unless you make your own rudder and just buy the hardware and port).
 
I thought I could buy a rudder on ebay and the gudgeon from vanguard. Any idea how much the gudgeon+reinforcement set goes for?

Suggest you go to Vanguard (http://www.teamvanguard.com/2005/base/index.asp) to get curret prices from the parts locator. The metal/plastic hardware needed would also be found in the parts locator. Buying the parts seperately (at retail) will cost you alot more than the conversion kit. None of the old rudder parts will work with the new parts. Just the Gudgeon Bracket (P/N 79042), $17.60, Internal Backup Plate (P/N 43062) $5.00 plus the cost of an inspection port will get you going. Seriously think about the conversion kit, it will have everything (parts wise) that you will need. You can also find a dealer on Vanguards website or go to Windline, APS and other sites to get/order parts.
